The purpose doesn’t change, even if your goals or industries are different. As a Multi-unit Manager (MUM), you’re not paid to be a superhero. To show up and “save” your team. This is the role that those promoted from within are most comfortable. As a MUM, you’re not paid to be an office jockey. Your team cannot be led via email and reports. This is the role the external hire is most comfortable. Your role is to remove roadblocks.
We do this through conversations, observations, data, purposeful visits, and follow-up. Prioritizing results that matter to your “boss” and your team. Attacking those issues at the locations which have the chance at the greatest impact.
I want to be perfectly clear here.
If you have a location that is doing $20K per week that has a food waste issue of 3% and a $10K per week location that has a 5% waste. Be at the $20K location.
3% of $20K is $600.
5% of $10K is $500.
Fix the waste issue at the $20K location THEN MAYBE go to the $10K location.
Is 5% waste bad. YES!
Which one has more $ amount waste? That’s what matters more.
Focus your attention on the people and locations that will help you deliver the result.
Focus on your best and average.
You bottom tier will either improve or leave.
Remove the roadblocks that help you and your team achieve the desired results.
I’m about to explain the processes that lead to success. These processes do not occur in a vacuum. Your team is your greatest asset, liability, and determination of your success. Not your industry, not your location, not your training program. YOU and YOUR team. That’s it. Everything I list after this is about organizing your thoughts to be as effective as possible in communicating and assisting your team. If you find the communication system cumbersome, too much, or not of value. Great. Insert your own, that is BETTER! Don’t just not have a communication system. It is the key to your leading the team. Imagine an NFL coach that doesn’t meet with their assistant or their players. How long would they be a coach? Your role is very similar. Train your team to execute the play. Call the play. Give them feedback to run the play better the next time. I will be giving the list of plays to choose from. You’ve got to step up to perform as the coach and leader of your team.
My system has three parts to every visit. A visit is anytime you arrive at a location to talk to the team. Are you changing out the ballast in a light? First, glad you moonlight as an electrician. Second, not a visit.
We start with a Snapshot. This takes about 30 minutes. 5 to 10 to ensure that the team is operating up to standards. the remaining time to correct whatever needs to be addressed to ensure the team is operating at standards.
